When to release the demo?

I have prototype to a game that's approaching finished as far as code is concerned

The problem is my art is coming in slow. I will soon have enough art to demo the core game mechanic but the map will be ugly.

So my questions is should i go ahead and release the demo once the core mechanic is ready and try and build the audience? or should i fully complete the art for the working demo? my dilemma is the art costing 100 a month and will take forever without patrons , but im also scared that if the art isn't all the way there there wont be patrons.

If it helps here is a summary of my game Lore.

Winthrop academy is a reform school for 18 to 21 year old women who have been sentenced for petty crimes in the Faraday Republic.

The institution has a reputation for the being a summer camp for women who's daddies are are rich enough to afford a good lawyer.

That's where Miss Thompson comes in:

As the player you take control of the new headmistress and are in charge of improving discipline at the academy and turning it into a place of reform.
Miss Thompson devices a plan to raise money and improve the academy.

Traditionally in the Faraday Republic men by expensive calligraphy to propose, similar to real world wedding rings.

Miss Thompson decides to use the girls labor to make such art, however the girls are undisciplined so she begins spanking the students.

Summary of gameplay:

The finished product will play like this.

The player will wander the halls between the recourses producing locations like the art room, soot farm, etc.

In the halls there will be women, some of them will be overtly rule breaking and some will be innocent or accidental violators.

The player will spot the women and punish them.

The player can send the students to any wall in the 3d world and spank them in a fast paced Pokémon inspired battle where the players patience is player health and the students health is defiance.

The teacher has 3 kinds of attacks, thudd for paddles, sting for canes/ straps/ and humiliation verbal/nudity.

The player also has the ability to pass skill checks to make infractions add up.

For example:

Player finds Emily who is doing graffiti, player passes a skill check and sees the girl isn't in uniform.

Player then find Wendy who is only breaking 1 rule.

Because Wendy has only 1 infraction she is spanked on her panties and because Emily has 2 she is spanked on her bare ass.

Later player catches Candice in 3 violations so she is punished nude.

Successfully punishing the girls increases there discipline levels which makes them more likely to make sellable art.


The game is also played somewhat like Stardew valley where there are seasonal quests.

For example:

the government is coming for a audit at the end of 30 days, earn a reward by recruiting better staff.

However at the staff menu you see nobody wants to work for you because your academy predates air conditioning so you must spend money to improve the school in order to hire the staff.

During the month player finds quests, for example the player needs to upgrade the schools leaky pipes and the janitor will do it for a discount if he can get Emily's panties.

So you go to her and skill check persuade her, team up with the bully to make her, or steal her panties by finding 3 infractions and paddling her nude.

The answer to your question is: When you think it deserve to be released.

Ideally, the initial release should have enough content to show the game mechanism, to give a good overview of the story, and to present all the main characters. But it's still up to you to decide when you'll actually release it. You can perfectly do it before you've reached this point, or do it after.

Depends how long it'll take you to phase out the temp-art. If it's not too long then hold off until you feel the game is ready visually. You only get one chance to make a first impression.
