You are not wrong sometimes a simple idea well executed is way better than a big over convoluted one, the problem for Fujino is no matter what he does the fans will complain, sometimes with some reason but most of the time people in his fan base want Tolkien level of writing from him and like you said he bend backwards to please.

So he is stuck in this place, where by the looks of it he want to shift the story in one direction, but he's afraid to do so because the complains he will get, one example the mess Suguha/Sinon plot had beccome to a point that no matter what he will do everyone will have complains about it.

If i were in Fujino's shoes i would anticipate their "confrontation" against the council and get rid of all these plot lines, with the council getting defeated before the Admin got whatever she wanted, and because of that Sugu and Sinon having to flee to far way from her, and Kirito had to deal with her and Asuna's affair by himself, see how lame this could be just because Fujino had to play safe not giving anything to anyone to avoid the backlash.

Yea it was explained in one of Suguha's recollection room scenes. Basically she used an item that changes the appearance of her client to Kirito so she can live out her wincest fantasy while working.

Damn, that item could actually be the perfect excuse for the wild scenario I had in mind — just flip it: make it so Suguha’s getting railed by "Kirito," but it’s actually Inoda using the disguise item. Meanwhile, the real Kirito’s trapped, watching the whole thing through some cursed collar like a POV pet cam strapped to his neck.

No need for some convoluted plot or slow-burn corruption — every girl already wants Kirito anyway. Just give them a Kirito with a bigger cock and boom: harem unlocked.
