Fujino has been working on the game in raw format for a while now; it's clear there's no significant difference if you choose a different route. Besides, it's already known that Liz will end up with Inoda. Personally, I think the changes and routes will only be implemented once the game is finished, since some scenes won't appear if you choose a different route.

I understand that you’re trying to rely on the canon, but that’s exactly where your logic falls apart. Kawahara did create plenty of male characters, but none of them fit the role Inoda serves. Klein and Agil are Kirito’s friends, and using them in such a scenario would completely destroy their established personalities.
Heathcliff is an archetypal "divine antagonist", and any involvement from him shifts the narrative focus from personal drama to a metaphysical conflict. Sugo is a completed and already overloaded antagonist; bringing him back for yet another cycle of exploitation would feel repetitive and creatively outdated.
That’s why an original character isn’t a mistake but a structural necessity. Inoda exists outside the constraints of the canon, which allows the author to develop the storyline without dismantling established character frameworks. He serves as a narrative ‘foreign element’ introduced specifically to trigger a conflict that cannot occur within the existing system of characters.
From this perspective, Inoda’s appearance isn’t a violation of logic but, on the contrary, its preservation: the story gains room for experimental deviation.

To be fair, Agil has been portrayed amazingly accurate despite the situation in this game: Fujino actually wrote him as the devoted married man he actually is instead of a one-dimensional OOC "Big black Guy must NTR" that some people use him for in SAO hentai, he literally is willing to do anything and more for his wife, even mixing with the shady stuff of the council (And he DID try to keep their activities regarding Kirito to a minimum before Sinon's arrival left him outvoted, and even tried to warm Asuna from messing with stuff in the underground while also trying to prevent 'Rosa' from rising through the ranks in the brothel, clearly knowing it was Kirito's little sister. Hell, ironically, he probably has been trying harder to protect Kirito than any girl around him has XD)

Unlike some unremarkable Inoda, whose only connection to Kirito and Asuna is that he was one of the survivors in SAO (there were several thousand more like him). He also confessed that he cowardly hid on the first floor, which should have been despicable, since Kirito and Asuna risked their lives. Asuna almost died. Edit: To be fair i played exactly 5 minutes of this to discover i got Softlocked after 3 minutes, when i wanted to GTFO of Asuna house. For real. That however has been fixed today... However i still have got a deboner. So i decided to wait until next Giga Chad Route update.

I would still recommend you to play this one if only to not have to do too much when the next update comes, but if you DO have to wait, wait a few days until Fujino fixes the bug right now which prevents us from seeing the actual changes of choosing the KiriChad route (Namely Liz's fate).

Using this tool you can edit VARIABLES on the fly. Others also recomend MTOOL (that is unknown to me).

• The whole Asuna/Inoda stuff just isn’t hot anymore. The quarantine arc nuked the entire previous storyline — dude could’ve just made it a separate mini-game (like the Denji one).
• The Cow scene is straight-up boring, no spark at all.
• Because of that, the alt endings and other girls’ routes (like Kyoko) end up being way more interesting.
