Your divergence was by having her no charisma and strategically avoiding the countless options to increase it. There is no promising low charisma path that changes her behavior and character like wits and lust can do. Raising charisma and benefiting from the countless "better" responses that come with it make raising it a natural, smooth playstyle. You went out of your way to play against the games logic.

In other terms its softlocking, like selling all your equipment and releasing all party members right before a fight with no option of backtracking and training. Or getting on an island city in Pokemon and releasing all your monsters who could fly or surf out of it.

For example, a girl from a tattoo parlor can be two different personalities, depending on Lena's choice made before this character first appears on the screen. So, I guess if you "don't know" about something during the course of the game, it's like it never happened.

It's more the exception rather than the rule. The thing that determined Jess' version has even changed during development so it's not really meant to align with a specific version of Lena even.
Until chapter 12 changes to the characters backgrounds have been very minimal, if there were any. Ch. 12 is when Lena got variable backgrounds depending on her stats.
As far as we know the details of Axel's relationship with Lena are static and not dynamic.

Oh absolutely, I don't deny that. There is so much time between updates that every once in a while I try an absurd playthrough.

For example I have one where Lena picks all the lust options available, but only sleeps with Ian. I wanted to see how she would be written in that case. I have tons of other stupid variations.
