Transformation games like this are a slippery slope. And there are a lot of facets to making them good. The first is that you're dealing with a man that is suddenly in a woman's body. There's a shock and horror at your missing parts and an awe and wonder at your new parts. Kind of like having an arm cut off and replaced by a robot arm. Either way, there is that freak out moment when something is weird about your body. (This is mitigated slightly by becoming a futa.) Then there's the joy of having new sensations, and exploring your new body, and yes turning yourself on.
That does leave you in this weird, in between place though. A lot of guys are turned off by "gay stuff". But if you are playing what is essentially a female character, (penis or not) then there are 3 major ways to go. You can do lesbians, which can still set off a homophobic vibe in people and frankly can get boring if you never get any penetration. You can go futa on female for penetration, but lets face it. If you are just going to be a chick with a dick fucking a bunch of hot women, then there's no reason that you can't go play a thousand other games with male protagonists.
Alternatively, you can do men, which means you need to deal with the internal struggle of a guy's mind in a girls body, and whether or not he's ready to do something that is technically gay to him. And OK, to the player/observer it is "straight porn", but the storyline and dialogue revolves around YOU sucking a dick or YOU taking a dick in the ass. That may not sit well with some people.
And then there is the futa route which some people are obviously freaked out by. Although, which is more gay? Pretending to be a woman and letting a man fuck you, or pretending to be a woman and letting a hot chick fuck you with what is essentially the equivalent of a strap on?
What I've seen, is that most decent TF games have all 3 scenarios. And if you really want to stand out, then you should let people decide what form they take with each seduction. It can create interesting scenarios where a someone seeks advice from you as a guy, about the girl they have a crush on, who also happens to be you. It would also fit well in the free form world you are talking about implementing. You meet a girl at the coffee shop in the afternoon as a guy, then rush home and take your pill to change into a girl for your date later in the evening. Perhaps with her boyfreind, which could ultimately lead to a kinky threesome.
It would add a ton of replayability by seducing each character in a different form. But that would be kind of huge undertaking. Just spit balling.
And as for the complainers that don't want to see the game get too "gay", don't listen to them. There's a lot of people out there interested in seeing a game that will let you explore your sexuality in every conceivable way. And frankly, they don't come along too often.
