The Nice thing about VAM it hardly crashes on missing Data and the fallbacks work pretty good :)

Which scene are you trying this out on? Which looks?

It'll be easier for us to help if we know what you're dealing with.

Swapping characters into any scene works fine for me. There's the old method and new method.

I never had scaling issues before, but also I'm not too clear on your situation.

I use LOAD LOOK for older VAM versions of characters and APPEARANCE PRESET for newer versions of characters.

I'm using Looks of video game girls mostly, from pseudo life-like generic / typical body shapes (Life is Strange, Lara Croft, Ada Wong, Jill Valentine from the recent games, and similar 'normal human shapes' characters) that don't have many unique body proportions... to hyper stylized characters like Genshin Impact, Overwatch or Valorant, etc.

All characters I download have their scale to 1.000 all the time by default (all the girls anyway, can be different for some males though). However, it doesn't change the 'fact' that some specific characters are small anyway. An example would be, say... Tracer from Overwatch, she's small. She has a thin body frame, her height is not the 'typical' 1.000 female height you'd expect for the majority of scenes. And most males next to her are like Titans. So already when the scene starts, the height differences (regardless of scaling set to 1.000 for both of them) everything misses. She's too small to reach the dick when she's supposed to grab it (or arms are too short, etc), when she's on her knees for a blowjob, she's sucking air.

And to "compensate" for that, I have to reduce the male's scale to oblivion to even just make sure that the body parts connect (hand connects to dick for a handjob, etc), but then if I do that, the male's dick becomes much smaller. However, even if I go in Male Morphs and increase the dick's size or length, it doesn't help. Then I use a Plugin like Divining Rod, let the default values and the dick just constantly tries to reach the mouth (in case of a blowjob) but instead just robs itself against her face sides and never 'gets in'. So, to make the dick go in, I then have to manually go to the male's Root Node, grab one of the directional arrows and move the guy back enough so the dick's "searching" from the Plugin can finally find the entry point of the mouth and finally make it work. But as soon as the female's head moves or rotates during the blowjob animation the dick sometimes just decide to suddenly pull out, just... like that, it's out. So I increase the length or girth further to make sure it stays in... nope... doesn't work; if I do that, the physics of the dick starts twitching and contorting to impossible angles and eventually I just give up.

So far I haven't found more than maybe 2 or 3 sex acts scenes out of something incredible I've download worth many GBs of data from the Hub. Maybe a total of basically all the Free scenes I could find, + two Patreons I found that I subscribed to to get even more. I tested a good 50+ scenes so far, and I kid you not, only 2 or 3 of them for some reason have enough of leeway where I can replace the default girl with something like a stylized one AND replace the male with a Futa or a Demon or something crazy and it still mostly all work. But the vast majority of scenes I'm doing my character / Appearance replacements with just don't work anymore as soon as I change anything on any one of the characters.

I do mean sex acts here. Because obviously anything that's softcore / dancing / solo characters is fine, sure. That does work. But character connections / body interactions? Forget it, it's a nightmare so far.

I'm using Divining Rod for all the scenes where it's not there for a start (but the scenes that don't use it DON'T have any issues with the default characters, everything works; the author didn't need the Plugin to make the scene work), and I'm also using stuff like auto Bulging stuff (when it does work and the dick gets in... otherwise it's useless). But generally speaking I simply try to use a pre-made scene, go to Appearance, upload my Look and cross my fingers something works. It very rarely does.

If you go out into extremes you always will have to adapt there is no easy solution for this, facing the complexity

High Quality Physics can help additionally on many problems but they are costly and not guaranteed to not as well fire back on other parts

It is a simulation and overall in real life you will need to adapt as well pushing something bellow her to adjust the height difference and make the entry point more comfortable ect ;)

And the more you devise from Physical Reality the more problems you gonna face as well, especially as the state of the current physics is hardly deterministic.

And every small system fluctuation can change things and system fluctuations happen all the time more so if you run the system out of it's expected boundaries overclocking the wrong way can cause complex physic simulations to havoc for example.

Yeah, for now I decided to mostly just use generic looking girls (although some of them do look good, but they're rare).

However, another problem I had using video game girl Looks was the hair. For most of them, the hair never loads, they're always bald. I did some research on that, the hairs are "separated" into another sort of Asset Bundle thing (another type of file, I think). But I have zero idea how to make them work, they never appear in the Hair category (or heck I checked into Clothing, still nothing there). When I load a scene WITH the hair (by the author), it's there, it loads just fine. But those scenes are never animated so I have no way to know if the hair would also animate (well, I mean would have physics). If the hair is "separate" from the character, then I assume if I moved the character in the scene, the hair wouldn't follow the head and would stay where it was.

So even when I did use my video game girls I wanted, I usually had to give them a completely new hairstyle that happens to be found in my Hair category. But of course almost none of them ever fit the original style. Things like this is a turn off enough for using game girls in general. Now I say this as if it was the end of the world but... SOME characters I downloaded do work fine (with the hair, I mean), but most of them don't, for some reason. There's also one particular Zelda version I found, from Skyward Sword (my personal favorite Zelda version). NONE of the ones I found can be fully naked, even though when I load the character in the scene I can see her naked before the whole textures stuff loads. Then some bra covers the breasts but that bra is nowhere to be found in my Clothing category (and her hair doesn't work, either, she's bald).

So yeah, with all the scaling / height / penis sizes issues, along with physics problems, or bald characters or clothing that can't be found... too much trouble to deal with. So for now... I focus on just using generic girls and I call it a night. It's a disappointment since I'm paying for a good bunch of the assets I'm using (Patreon stuff) but heh, whatever. Can't have everything. Besides, I read on some forums that VAM was actually updated LONG ago the last time, it didn't receive any major new features or quality of life improvements in many months apparently. Maybe there's still a long way to go before this program has more automatic stuff to help newcomers, because right now the learning curve is brutal, with way too many 'little things' to adjust left and right before a scene works fine.

Yes it made no sense to continue VAM 1.x on the old Unity Core with it's many fundamental performance restrictions at it's core evolving the simulation is hardly possible.

Those Game Character issues are solely problems that need to be searched on the individual creators side in your Zelda example he just converted the characters original state without adapting it for VAMs usage purpose.
The Hair problem is a conversion thing many prefer to use CUA external model hair mostly mesh hair to keep the illusion and performance at the same time.
For this the community developed special helper plugins who keep the CUA integrity old conversions didn't made use of this autoload/adapt procedure and you have to load the assets manualy.

Though most new Age Game Charcters should have fewer problems as you correctly realized they're mostly Human Clones (with very precise unique data captures of each individual person, with the difference of most Games that allow deep character customization take Cyberpunk 2077 for example) ;)
Though these characters will be transfered into a different context and most of their unique data structure capture is going to get lost and it needs to be reconstructed (Machine Learning) or imitated (Artist).
Something like Tracer and Co are Artistic Hybrids and there it can become more problematic.

Absolute essential tools for such Hybrids and any complex Model adaption, to work more efficient and stable in VAM context.

EDIT: From searching around in the thread, it looks like while the game works without VR, you cannot use virtual hands without it. However, there exist plugins which allow you interact with clothes in desktop mode. An example is DesktopClothGrab. Not sure about other plugins.

Its pretty good in desktop mode. Of course there are certain things that would probably be better in VR but alot depends on the scene creators with what interactivity there is etc

As a pure non-VR user of VAM I can say that it works fine in Desktop mode. I mean I did post questions, and some complaints; but that's not related to the 'general' / typical usage. I'm trying to use VAM with very specific types of characters and that's why I'm running into problems. But if people want to use VAM in Desktop mode and are content with the "default" / "generic" human-shaped / regular-looking girls and males available then the majority of Scenes and Looks, Animations and Poses, etc, most of it works fine.

The only exceptions I ran into in Desktop mode for 'usability' (or compatibility) is when a Scene was clearly made for use in VR only but is launchable in Desktop mode (most Authors do mention that it's made for VR when it's the case though). A situation like... say... a VR scene where indeed you're supposed to have those virtual hands to undress a girl then of course if you don't do that (because you can't by default) in Desktop mode then... yeah... the girl is just going to wait there awkwardly and nothing else will happen (or it might still trigger, the rest of the scene will play, but the girl will still be clothed).

But generally-speaking it's fine in Desktop mode.
